The problem with being able to build it yourself is that you always can.

Every design decision in an engineer-led company arrives with an escape hatch. The nav is awkward, but you could fix it on Sunday. The onboarding loses people, but that is a two-hour change. The pricing page has been wrong since March, and it is one file.

So it stays on the list. Not because anyone decided design does not matter, but because it is the only work on the roadmap that a competent person on the team could plausibly do, which makes it the only work that never gets scheduled.

Then something specific happens. The demo goes brilliantly and the trial does not convert. A customer says the product feels harder than the competitor you know is technically worse. An investor asks who your buyer is and you notice the answer is not on the site anywhere.

That gap is not a shortage of engineering. It is the difference between knowing how something works and knowing how it looks to someone seeing it for the first time. That is the thing a retainer is actually buying, and technical founders tend to buy it late.

How we picked these agencies

This is a teardown, not a directory listing. For each agency we read their own site and their public record, then checked five things you can verify yourself in an afternoon:

  1. Platform depth. Is there a main build tool they know deeply, or a long service menu?

  2. AI-sector proof. Named AI clients and published work, or just the word "AI" in the copy?

  3. Pricing. Do they publish a minimum at all, or keep it behind a call?

  4. Team shape. Who actually does the work, and how many clients are they carrying at once?

  5. Their own site. Distinctive, or the same template as everyone else on this list?

That last one gets skipped most often. An agency's own website is the only project where nobody overruled them. No client committee, no inherited brand book. If their own site is forgettable, you have found their ceiling.

Every fact below comes from the agency's own site or a public listing. Where a number is not public, we say so rather than guessing.

What goes wrong when a technical team buys design

Three failures show up specifically in engineer-led companies.

Design gets bought as a rendering step. The founder has already settled the structure, the flow, and roughly the layout, and the agency is hired to make that look good. It is a reasonable instinct and it wastes most of what you are paying for. The expensive part of a design retainer is the judgment about what should be on the screen at all. If that is decided before the designers arrive, you have hired an illustrator at partner rates and you will conclude, wrongly, that design did not do much.

The team implements it and the last twenty percent evaporates. Engineer-led companies almost always build their own front end, which is usually the right call. What follows is predictable. Spacing drifts, the empty states get skipped because they are boring, the loading behaviour is whatever the framework does by default. Each shortcut is defensible on its own. Together they are the entire difference between the design you approved and the product your customer sees, and nobody on the team can see it happening because everyone watched it happen slowly.

Every judgment call gets litigated like a technical one. Technical teams debate well, and they extend that habit to design, where it works much less cleanly. A colour or a layout cannot be proved the way a benchmark can. So the debate runs long, the designer starts producing options instead of recommendations to end it, and the work slows to the pace of consensus. Teams who get value from a retainer decide early who has the final call on design, and then stop reopening it.
